What is an AI moat — and why don't most consumer chatbot companies have one?
For most consumer chatbot apps, the honest answer is: not much. The core capability — the language model itself — is licensed from a handful of big labs, and those labs keep making it cheaper and more capable for everyone. When the underlying model improves, a wrapper app built on top of it doesn't automatically get better or harder to copy. As one analysis of failed AI startups put it, "you can't build a moat out of someone else's technology." Inference costs scale linearly with usage, which means the more people love your free chatbot, the more money you lose.
Character.AI filed for bankruptcy in October 2026, citing high costs, litigation, and an inability to generate sufficient cash flows. It was once valued at billions. Disney's opening bid for some of its intellectual property: $20 million. The gap between those two numbers is roughly the size of a missing moat.
