What are the unit economics of a consumer AI app — and why is free conversation so hard to turn into a business?
Unit economics is the profit or loss a company makes on a single transaction — in an AI chat app, that means one conversation. Every message costs real money: a GPU runs an inference, electricity is consumed, and the bill arrives whether the user pays or not.
Character.AI attracted tens of millions of daily users by making conversations free, but that math only works if enough users upgrade to a paid tier or advertisers pay a premium to reach them. Neither happened reliably, and the company filed for Chapter 11 bankruptcy in October 2026.
The core tension is that inference costs scale with usage, but willingness to pay doesn't. A user who chats for three hours a day costs far more to serve than one who checks in for five minutes. Worse, the users most likely to chat the longest are often the least likely to pay — so growth made the problem bigger, not smaller.
